Customer retention analysis for small business: customer health, funnel, revenue concentration and retention trend from your board and client sheets.

Customer retention analysis for small business usually happens too late: you notice a good client has gone quiet when their invoice does not arrive, or you realise one customer is half your revenue the month they leave. The data to see it coming was there all along, in Stripe, in your CRM, in the spreadsheet where you track who bought what. It just was never put side by side. This post shows how to run that analysis on your own board with Vexlynk’s Customer Intelligence, what it measures, and when a dedicated analytics tool is the better choice.

What does customer retention analysis for small business actually measure?

Enterprise retention analysis can get complicated. For a business with dozens or a few hundred customers, four questions cover most of what you need:

  • Customer health. Which customers are active, and which are cooling off?
  • Conversion funnel. Of the people who show interest, how many become paying customers?
  • Revenue concentration. How much of your income depends on a few customers? If one client is 40% of revenue, losing them is not a churn statistic, it is a crisis.
  • Retention trend. Are you keeping customers better or worse than before?

None of these needs a data team. They need your customer data in one place and someone to read it regularly. If you want the broader picture of how AI can help here, we covered it in how AI helps you understand your customers. This post is the hands-on version.

What is Customer Intelligence in Vexlynk?

Vexlynk is a visual workspace where your business sources become live cards on one board, next to your notes and spreadsheets. Vlynks are built-in analyses that read those cards and write an analysis card back onto the board.

Customer Intelligence is the Vlynk for exactly the four questions above. The Vlynks documentation describes it as: customer health, conversion funnel, revenue concentration and retention trend from the client data on your board, including client spreadsheets.

That last part matters for small businesses. Plenty of client history does not live in any app. It lives in a spreadsheet you started years ago. Customer Intelligence reads that too.

Is it an AI guess or a calculation?

A calculation. Customer Intelligence is one of Vexlynk’s rule-based Vlynks: fixed, documented arithmetic and rules over your cards. It makes no AI call, and the same board always gives the same result.

For retention numbers, that is what you want. Run it twice on the same data and the revenue concentration will not change because a model phrased things differently. And since only AI-written Vlynks count toward your plan’s AI usage, running it on a schedule does not use up your AI allowance.

Before you install it, click View contract → in the Marketplace. The contract shows what the Vlynk reads, what it cannot access, and the exact reasoning it applies. It is read-only, so what you read is what runs.

Walkthrough: retention analysis on your own board

Here is a hypothetical setup for a bookkeeping practice with about 40 clients on monthly retainers.

1. Connect where your customers already are

Open Sources. Connect Stripe for revenue, subscriptions and recent payments (read-only, your own account). Connect HubSpot for your deal pipeline by stage, going-cold signals and new-contact flow. If clients book calls with you, connect Calendly; if they message you, WhatsApp lets you pin conversations to the board. If you sell products, Shopify brings revenue and orders. All 23 sources are on the sources page.

2. Bring in your client spreadsheet

Drag a Spreadsheet card from Tools and fill it with what only you know: client name, start date, monthly fee, last project. Click a cell and type. Say it shows that your two biggest clients pay $3,000 a month each out of $12,000 total, half your income.

3. Install and run Customer Intelligence

Open Marketplace, read the contract, and Install. Run it with Refresh on its card or ask the agent: “run Customer Intelligence”. You get an analysis card with tabs, charts where the data supports them, and the cards each finding came from. In the example, you would expect the revenue concentration finding to reflect that dependency on two clients, with your spreadsheet as its source. If the Vlynk has nothing to read, it says so and names what would help, rather than inventing a finding.

4. Put it on a schedule

Set the card to run Weekly (or Daily). Retention is a trend; a weekly run is enough to catch a change before it becomes a loss.

5. Ask the agent what to do about it

The AI agent reads the cards on your board, your live sources and each Vlynk’s last run. So you can ask: “Which clients from the last Customer Intelligence run should I contact this week?” or “How exposed am I to my top two clients?”. It answers from your board, and says so when the answer depends on data you have not connected. Each question is one AI turn.

Can I chart my own retention numbers too?

Yes. Drag a Chart card next to your client spreadsheet and point it at the data: line, bar, pie, gauge and more. A bar chart of monthly fees per client makes concentration visible at a glance, before any analysis runs. Point a chart at a live source card instead, such as Stripe, and it moves when the data moves. The Tools documentation covers both cards.

Customer Intelligence or Client Health Monitor?

Vexlynk has two customer-focused Vlynks, and they look at different levels:

  • Customer Intelligence looks at your customer base as a whole: health, funnel, revenue concentration and retention trend.
  • Client Health Monitor looks at each client: it merges messages, bookings, deals, payments and reviews into per-client health, who needs attention, and why.

Both are rule-based. If you have a handful of high-value clients, the per-client view is often the one you check daily, and the base-wide view the one you check weekly. The features page lists every Vlynk that ships today.

When Vexlynk is not the right fit

  • You need churn prediction. Customer Intelligence calculates from the data on your board. It does not predict who will leave with a statistical model. If you need predictive scoring, use a dedicated customer analytics product.
  • You have thousands of customers and cohort reports. A high-volume store or SaaS with a product analytics stack will get deeper cohort and lifecycle analysis from tools built for that scale.
  • You need a CRM. Vexlynk reads HubSpot and other sources; it does not replace them. Keep your CRM for managing contacts and deals.
  • Your customer data is not anywhere yet. With no client data on the board, there is nothing to measure. A simple spreadsheet is enough to start.

If your client data is split between Stripe, a CRM and a spreadsheet, and you want to see retention and concentration in one place, try Vexlynk in your browser or download the desktop app. How many Vlynks you can install and sources you can connect depends on your plan; see plans.

Frequently asked questions

How do I do customer retention analysis for a small business?

Put your client data in one place, including revenue, pipeline and any client spreadsheet, and review health, funnel, revenue concentration and retention trend regularly. In Vexlynk, the Customer Intelligence Vlynk calculates those four from the cards on your board and can run on a weekly schedule.

Can it read my client spreadsheet?

Yes. Customer Intelligence reads the client data on your board, including client spreadsheets, alongside connected sources such as Stripe or HubSpot.

Does Customer Intelligence use AI?

No. It is rule-based: fixed, documented arithmetic and rules, with no AI call, so the same board always gives the same result. The AI agent can read its last run when you want to discuss what to do.

What is revenue concentration and why does it matter?

It is how much of your revenue comes from your largest customers. High concentration means losing one client hurts a lot more, so it is one of the first retention numbers a small business should watch.
